Episode 3: Part 2: What I’d Do If I Had to Rebuild My Businesses From Scratch

Heads up: I use affiliate links for my fave products. If you click and purchase, I may receive a small commission at no extra cost to you.

If you’ve ever felt like burning it all down and starting over—this one’s for you. In this episode, I’m sharing the exact strategies I’d use if I had to rebuild my business from scratch… again. This is part two, so if you haven’t listened to part one yet, hit pause and go back—it gives you all the emotional and energetic groundwork that led to this phase.

This time, I’m diving straight into the tactical side. From hiring intentionally from day one, to building systems as we go (instead of scrambling to catch up), I’m giving you a behind-the-scenes look at how we built Magnetic Profits the right way.

In this episode, you’ll hear:

  • Why hiring early isn’t just a cost—it’s an investment in your capacity to grow

  • How I learned (the hard way) that partnerships aren’t for me

  • My approach to building systems around the roles that drive the most profit

  • Why complexity kills momentum, and clarity is everything

  • The real reason your VA might not be the solution to everything

  • The 80/20 Rule we use internally to delegate effectively and build leadership

  • The five core business pillars I assess with every client: sales, marketing, client delivery, operations, and team

  • What “work-optional” means, and how you can start working toward it today

In Part 1 of this series, I shared the emotional and energetic shifts I’d make if I had to rebuild my business from scratch… The mindset, boundaries, and internal recalibrations that allowed me to grow without burning everything down.

Now it’s time for the strategic side of that reset.

This is the part I’ve been so excited to share because, let’s be real: I love strategy. It’s where I thrive. And if you’re anything like me, you want to know exactly what I’d do to rebuild the infrastructure of my business, systems, hiring, delegation, and more. So whether you’re pivoting, growing fast, or just ready to clean up your backend and scale more intentionally, this is your roadmap.

Let’s dive in.

Hire Early—Not Reactively

One of the biggest mistakes I made in my early businesses was waiting too long to hire. This time around, I didn’t mess around. From the start, I hired for the roles that created clarity, not just the ones that seemed easiest to outsource.

You don’t need a VA. You need the right person in the right seat, doing the right thing, at the right time.

In Magnetic Profits, I immediately brought on a bookkeeper, someone for cleanups, and someone to support operations. Because I knew my zone of genius wasn’t in the day-to-day execution, it was in the strategic advisory, guiding the team, and serving clients from a high-level lens. Before you hire another generalist, ask yourself: What role would actually free up my time and drive more profit right now?

That’s where you start.

Build Systems As You Go

Another shift I made? I stopped waiting for perfection to start documenting. I built systems while building the business. From Loom videos to SOPs to project templates, I focused on the workflows that directly supported the most important part of the business, our client delivery. Not our invoicing, not our internal admin tasks. The stuff that generated revenue got systematized first.

Start with what matters most. Then let the rest fall into place.

If you’re overwhelmed by your backend, pick one area and make it your quarterly focus. Maybe that’s onboarding, or maybe it’s project delivery. Commit to building it out as you use it, and create documentation along the way. This doesn’t need to be a “pause everything” situation, it’s a layer you build as you move forward.

Simplify Everything: Offers, Ops & Marketing

One of the most underrated growth strategies? Clarity over complexity.

I’ve seen so many business owners get trapped in over-engineered offers and convoluted marketing plans. You don’t need 12 different payment plans, seven packages, and four content channels. You need a clear message, a profitable offer, and a simple system to deliver it. If your business feels bloated, it's probably not a capacity issue, it's a clarity one.

Here’s what I prioritized:

  • Clean offer suite – We trimmed down anything that didn’t drive results or align with how we wanted to show up.

  • Focused marketing channels – No more being everywhere. We doubled down on what was working and cut the rest.

  • Tighter team workflows – Fewer meetings, more autonomy, and clear project scopes.

When things feel heavy, it’s often because you’ve outgrown the way your business is structured. Don’t be afraid to simplify.

Use the 80/20 Rule to Delegate Better

This right here is the single biggest shift that changed how I lead and how our team operates. Let me break down what the 80/20 Delegation Rule looks like inside my business:

  • Step 1: I give just enough direction to get started. I don’t map out every step. I give the outcome, the parameters, and let my team lead the process.

  • Step 2: My team is responsible for asking the right questions. Instead of me trying to pre-answer everything, they know it’s their job to get what they need from me.

  • Step 3: They bring the project to 80% completion—without me. No constant check-ins, no hand-holding.

  • Step 4: I give feedback at 80%—not to take over, but to redirect or refine. I don’t swoop in and finish it. I coach and clarify.

  • Step 5: They finish the final 20% and check in for approval. By the end, they’ve owned the process—and learned how to think the way I think.

This system builds real autonomy. It forces clarity. And it takes the pressure off you to have all the answers upfront. This isn’t about perfection. It’s about leadership. I’ve watched my team grow in confidence, take more ownership, and produce higher-quality work all because of this simple shift. And I’m teaching them to use the 80/20 rule with their team members now, too.

Build Your Org Chart for the Future, Not the Fire

When you’re scaling fast, it’s tempting to just “plug the hole.” But what I’ve learned over time is that hiring reactively leads to chaos later. So instead of asking “Who do I need now?” I ask: “What does the future version of this business need and how can I start building that structure today?”

This might mean hiring before you’re “ready,” or building systems that feel premature. But future-focused decisions create cleaner growth. You’ll spend less time backtracking, cleaning up, and restructuring, and more time scaling with intention.

You Don’t Need a Full Rebuild. You Need Better Support.

What I want you to take away from this episode is simple:

You don’t have to blow it all up. You don’t have to fire your team or redo your offers from scratch. Small, intentional tweaks, when done strategically, can completely change how your business feels, runs, and grows.

Next, I’m breaking down how to build your business like you’re going to sell it, even if you never plan to. Why? Because the less your business depends on you, the more freedom, value, and legacy it creates. And that’s what we’re all about around here.
